Prompt Chaining: The Technique That Turns Simple AI Into a Workflow Engine

Single-prompt AI interactions have a ceiling. They are good for generating a piece of content, answering a question, or analyzing one input. But real work rarely happens in a single step. Real workflows involve stages: researching, structuring, drafting, reviewing, refining, formatting, distributing. Prompt chaining is how you apply AI to all of those stages in sequence.

## What Prompt Chaining Is

Prompt chaining is the practice of taking the output of one AI prompt and using it as the input to another. The result is a sequence of AI-assisted steps that together complete a complex task that no single prompt could handle well.

Simple example: you want to write a comprehensive guide on a technical topic. A single prompt asking for a 3,000-word comprehensive guide will produce generic, shallow output. A chain produces something much better.

Step 1: "Research this topic and identify the 10 most important questions a beginner needs answered. Output: a numbered list." Step 2: "Using this list of questions, create a detailed outline for a comprehensive guide. Each question becomes a section. For each section, identify three supporting points." Step 3: "Write section 3 of this outline in full. Use the outline points as structure. Target: 400-500 words." Repeat step 3 for each section.

The output of each step becomes the input of the next. The final result is a comprehensive, well-structured guide that a single all-in-one prompt could not produce.

## Why Chaining Produces Better Results Than Single Prompts

Complex tasks require different cognitive modes. Research and comprehensiveness, structure and logic, prose quality and style — these are different demands, and optimizing for all of them simultaneously in a single prompt pulls against itself.

Chaining allows you to optimize each step independently. Your research step extracts maximum completeness. Your outlining step creates maximum structure. Your writing step focuses on prose quality within a clear structure. Each step does one thing well.

It also gives you quality control checkpoints. You can review the output of each step before proceeding. If the outline is not right, you fix it before writing 3,000 words based on it. This is dramatically more efficient than generating a long output and discovering the structure was wrong only after reading the whole thing.

## Four Practical Prompt Chains for Business Work

Chain 1: Customer Research to Marketing Copy

Step 1: Extract the key pain points, goals, and language from these customer testimonials. Output: a structured summary with three sections: pains, goals, exact phrases customers use.

Step 2: Using these customer insights, write five variations of a headline for our [product/service]. Each headline should directly address a pain or goal identified in the research. Use the exact phrases customers use where natural.

Step 3: Take the best-performing headline concept and expand it into a full above-the-fold landing page section: headline, subheadline, and three bullet points.

Chain 2: Raw Data to Executive Summary

Step 1: Review this data and identify the five most significant trends or findings. Output: a bulleted list with one sentence per finding and supporting data.

Step 2: Using these findings, write a three-paragraph executive summary for a leadership audience. Start with the most important finding. Be direct. No jargon.

Step 3: Based on these findings, identify three recommended actions with rationale for each.

Chain 3: Meeting Notes to Follow-Up

Step 1: Review these meeting notes. Extract: decisions made, action items with owners, open questions not resolved.

Step 2: Draft a follow-up email to all meeting attendees. Include decisions, action items formatted as a checklist, and a clear next steps section. Professional but not formal.

Step 3: For the three most important action items, draft a brief one-paragraph briefing note for each owner explaining what they need to do and why it matters.

Chain 4: Job Description to Interview Questions

Step 1: Review this job description and identify the five most important skills or competencies for success in this role.

Step 2: For each competency, write two behavioral interview questions (format: "Tell me about a time when...") that would reveal whether a candidate has this skill.

Step 3: For each question, write a brief scoring guide: what a strong answer includes, what a weak answer looks like, and what to listen for that distinguishes excellent candidates.

## Building Your Own Chains

The principle behind good chain design is simple: identify the natural stages of the task, define what a good output from each stage looks like, and write prompts that are optimized for producing exactly that output.

The output of each stage should be concrete enough that the next stage prompt can use it without ambiguity. If the output of stage one is a vague paragraph, stage two has nothing specific to work with. Design for concrete, structured handoffs between stages.

Start with two-step chains on tasks you currently do with a single prompt and are not satisfied with the results. The improvement is often immediate and significant. From there, extend to three and four-step chains for your most complex recurring workflows.
